This four-stage AI maturity model shows why progress typically stalls at stage 2, and what it actually takes to move past it.<\/p>\n      <p>\"We're at stage 3, maybe 4.\" - The executive said it without hesitation, and the room nodded.<\/p>\n      <p>Three questions later, I established that no workflow in the business had a measured baseline, no AI initiative had a named owner, and, the strategy's centrepiece was an enterprise licence agreement.<\/p>\n      <p>That's not stage 3. That's stage 1 with good procurement.<\/p>\n      <p>The gap between where leaders believe they are and where their organisation operates is the most consistent thing I've seen across four continents, South Africa included. This issue walks the road properly. The four stages, the honest markers, and the stall that eats most journeys.<\/p>\n\n      <section id=\"ns-maturity-stages\" aria-labelledby=\"ns-maturity-stages-title\">\n        <h2 id=\"ns-maturity-stages-title\">The four stages, with markers:<\/h2>\n        <h3>Stage 1.<\/h3>\n        <p>Personal AI is individuals augmenting their own work. The marker is productivity anecdotes and no shared assets. Valuable, invisible, and where roughly 90% of workers already are with personal tools (<a href=\"https:\/\/nanda.media.mit.edu\/ai_report_2025.pdf\">MIT, 2025<\/a>), whatever the official adoption numbers say. The real value starts with <a href=\"https:\/\/netsurit.com\/en-za\/ai-productivity-roi-beyond-personal-productivity\/\">moving beyond personal AI productivity<\/a> into something the organisation can actually see.<\/p>\n        <h3>Stage 2.<\/h3>\n        <p>Workflow AI is a team redesigning a single workflow around what the machine can hold. The marker is one process with a before-and-after baseline, a named owner, and fewer steps than it had before. Not the same steps plus a copilot. Fewer. This is also the stage where most firms first try to <a href=\"https:\/\/netsurit.com\/en-za\/how-can-you-adopt-ai-in-business-without-disrupting-operations\/\">adopt AI without disrupting operations<\/a>, and where most of those attempts quietly stall.<\/p>\n        <h3>Stage 3.<\/h3>\n        <p>Process AI is end-to-end: a whole process rebuilt, crossing team boundaries, visible in the P&amp;L. The markers are cross-functional ownership, kill dates as standard practice, and finance able to point at the line where it lands.<\/p>\n        <h3>Stage 4.<\/h3>\n        <p>AI-Native is the stage everyone claims, and almost nobody occupies. The operating model itself assumes AI. Budgets, roles, controls, and planning cycles are designed AI-first. The marker is structural; you see it in the org chart and the budget architecture, not the tooling.<\/p>\n      <\/section>\n\n      <section id=\"ns-maturity-value\" aria-labelledby=\"ns-maturity-value-title\">\n        <h2 id=\"ns-maturity-value-title\">Why the money is where it is<\/h2>\n        <p>Value concentrates at depth on the AI maturity model. <a href=\"https:\/\/media-publications.bcg.com\/The-Widening-AI-Value-Gap-Sept-2025.pdf\">BCG's 2025 research<\/a> puts the deep group at roughly 1.7 times the revenue growth of peers; <a href=\"https:\/\/www.mckinsey.com\/capabilities\/quantumblack\/our-insights\/the-state-of-ai\">McKinsey's enterprise AI adoption survey<\/a> finds only 6% of firms attributing more than 5% of EBIT (earnings before interest and taxes) to AI. Stage 1 produces enthusiasm. Stages 3 and 4 produce financial statements.<\/p>\n      <\/section>\n\n      <section id=\"ns-maturity-stall\" aria-labelledby=\"ns-maturity-stall-title\">\n        <h2 id=\"ns-maturity-stall-title\">The stall at stage 2<\/h2>\n        <p>Most organisations I meet, locally and abroad, live between stages 1 and 2, and the climb they keep failing is 2 to 3. The reasons are structural, not technical.<\/p>\n        <p>Crossing to Process AI means crossing team boundaries, and boundaries are where incentives collide. The workflow owner is a manager; the process owner is a politician. Data architecture starts to matter brutally at this stage. Processes run on data that workflows could work around unnoticed. Governance debt, ignorable at stage 2, compounds. More automation, more decisions, no added accountability structure.<\/p>\n        <p>There's also a quieter reason. Stage 2 feels like success. There are wins to present, dashboards to show. The organisation settles into a comfortable plateau of pilots and copilots, and calls it \"transformation\".<\/p>\n      <\/section>\n\n      <section id=\"ns-maturity-climb\" aria-labelledby=\"ns-maturity-climb-title\">\n        <h2 id=\"ns-maturity-climb-title\">What carries the climb<\/h2>\n        <p>Four supports, and none of them is another tool! A secure platform, so the shadow usage has somewhere sanctioned to live. Coaching for the leadership making capital decisions about a technology they don't yet have instincts for. Training that builds fluency where the work happens, not awareness in a town hall. Lastly, build capability! Stage 3 always requires some assembly; buying alone gets you to 2.<\/p>\n      <\/section>\n\n      <section id=\"ns-maturity-caveats\" aria-labelledby=\"ns-maturity-caveats-title\">\n        <h2 id=\"ns-maturity-caveats-title\">The honest caveats<\/h2>\n        <p>You can't skip rungs; every skipped stage shows up later as rework. Speed on the rungs varies enormously, and small firms climb faster than their maturity assessments suggest. Also (and really important), not every function needs stage 4. AI-Native finance and stage-2 legal can be the right answer in the same company.
